Defined a strategic KPI framework from fragmented data to help leadership demonstrate business value and guide decisions.

Leadership needed to demonstrate the team's business value, but the underlying data was fragmented, incomplete, and in some cases did not exist at all.

🧭 Approach

Ran stakeholder interviews to uncover the KPIs that mattered most, grounded in the team's value and strategy. Stepped in early to reshape the initial requirements, guiding managers on which metrics were relevant and mature enough to track.

⚙️ Solution

Defined 40 KPIs organised by maturity, impact, and management accountability, then set up a recurring cadence to review implementation and results.

📈 Impact

Adopted as the primary decision-support tool by IT leadership, influencing strategic planning and resource allocation.
